changing out a 25 to a 20 inch foot on 250

any ideas where to find a shorter foot for my 1994 250 i have a 25 and am looking for a 20 inch i assume a new shorter shaft will also be required any ideas?

the lower unit isnt the issue, it is the midsection.

You will need to change out the upper casing and replace the drive shaft with a shorter one on the existing lower unit.
Try taking a look at ebay.com - I see used Yamahas and lower units there - could save you some bucks.
